2. Unassigned or overdue housekeeping tasks? Escalate rooms not cleaned within 30 minutes of checkout; reassign if housekeeper is overloaded.

Reservation Management#

Booking Lifecycle#

text

Inquiry → Quote → Confirmed Booking → Pre-Arrival → Check-In → In-House → Check-Out → Post-Stay

For each stage, track:

• Booking reference, guest name, contact, room type, rate code, arrival/departure dates
• Special requests (bed config, floor preference, accessibility, early/late check-in)
• Payment status (deposit, guarantee, prepaid, pay-at-property)
• Channel source (direct, OTA, corporate, group, travel agent)

Room Assignment Rules#

1. Honor confirmed room-type guarantees first.
2. Match returning/loyalty guests to preferred room or floor when available.
3. Assign accessible rooms only to guests who requested them unless no other inventory exists.
4. Avoid assigning rooms adjacent to active maintenance or noisy areas.
5. For walk-ins, assign lowest-cost-available room matching the sold rate tier.
6. Block connecting rooms for families or group bookings before individual assignments.

Overbooking Protocol#

When overbooked:

1. Identify bookings most likely to no-show (history, guarantee type, arrival time).
2. Prepare walk list ranked by: no-guarantee first, then OTA bookings, then lowest rate.
3. Secure backup rooms at a partner property of equal or better quality.
4. If walking a guest: cover transport, first night at partner property, and offer future-stay credit.
5. Log the walk with reason, cost, and guest sentiment for revenue team review.

Guest Communication#

Templates by Stage#

Pre-Arrival (sent 48h before check-in):

• Confirm dates, room type, and rate
• Request estimated arrival time
• Highlight available upgrades or add-ons (parking, breakfast, spa)
• Include directions, transport options, and check-in instructions

Welcome (at check-in or via in-room message):

• Room number, Wi-Fi credentials, breakfast hours
• Key contact for requests (front desk extension, chat channel)
• Local recommendations (dining, attractions, transport)

During Stay (triggered by mid-stay checkpoint, typically day 2+ for multi-night):

• "Is everything meeting your expectations?"
• Offer assistance with reservations, transport, or extensions

Post-Checkout (sent within 24h of departure):

• Thank the guest
• Request a review (link to preferred platform)
• Include loyalty program enrollment or point summary
• Offer direct booking incentive for return stay

Complaint Response Framework#

1. Acknowledge — Respond within 15 minutes for in-house guests, 4 hours for post-stay.
2. Apologize — Own the issue without deflecting.
3. Act — State the specific fix or compensation offered.
4. Follow up — Confirm resolution with the guest before closing the ticket.

Compensation tiers (suggest based on severity):

• Minor inconvenience (slow service, noise) → Complimentary drink or amenity
• Moderate issue (room not ready, wrong type) → Room upgrade or meal credit
• Major failure (no hot water, safety concern, walked guest) → Full night refund + future-stay credit

Housekeeping#

Scheduling Logic#

• Stayover cleans: Prioritize by guest request time, then loyalty tier, then floor order (top-down or bottom-up based on property preference).
• Checkout cleans: Start within 15 minutes of confirmed checkout. Target 30-minute turnaround for standard rooms, 45 for suites.
• Deep cleans: Schedule every 7th night for extended stays. Rotate deep-clean slots for unoccupied rooms weekly.

Tracking#

• Log clean start/end time, housekeeper ID, and minibar consumption per room.
• Flag discrepancies: missing linens, damage, items left behind (lost & found protocol).
• Track rooms-per-housekeeper-per-shift for workload balancing (target: 14-16 standard rooms/8h shift).

Maintenance#

Request Handling#

Priority levels:

• P1 — Emergency (fire, flood, power outage, lock failure, safety hazard): Dispatch immediately. Notify duty manager. Relocate guest if needed.
• P2 — Urgent (no hot water, broken AC/heat, plumbing issue): Resolve within 2 hours. Offer temporary mitigation (fan, space heater, alternate room).
• P3 — Standard (cosmetic damage, squeaky door, burned-out bulb): Resolve within 24 hours, schedule during low-occupancy windows.
• P4 — Preventive (filter changes, paint touch-ups, equipment servicing): Schedule during maintenance windows per preventive calendar.

Tracking Fields#

• Request ID, room/location, reported by (guest/staff), timestamp
• Category (plumbing, electrical, HVAC, structural, equipment, cosmetic)
• Assigned technician, estimated completion, actual completion
• Parts used, cost, and whether room was taken out of order

Preventive Maintenance Calendar#

Maintain a rolling schedule:

• Daily: Elevator checks, pool chemistry, emergency lighting test
• Weekly: HVAC filter inspection, common-area deep clean, fire extinguisher visual check
• Monthly: Boiler/water heater service, pest control, grease trap cleaning
• Quarterly: Fire alarm system test, roof/gutter inspection, mattress rotation
• Annually: Full fire safety audit, elevator certification, exterior paint assessment

Revenue Management#

Key Metrics#

• Occupancy Rate = Rooms Sold / Rooms Available
• ADR (Average Daily Rate) = Room Revenue / Rooms Sold
• RevPAR = Room Revenue / Rooms Available (or ADR × Occupancy)
• GOPPAR = Gross Operating Profit / Available Room
• TRevPAR = Total Revenue / Available Rooms (includes F&B, spa, events)

Channel Management#

• Maintain rate parity across OTAs unless contractual obligations differ.
• Prioritize direct bookings: ensure website rate is equal to or better than OTA rate.
• Close out discount channels when occupancy exceeds 85%.
• Monitor OTA ranking and review scores — flag drops for action.

Guest Reviews#

Monitoring#

• Check review platforms daily (or via API/webhook integration).
• Categorize each review: room quality, service, cleanliness, food, value, location, amenities.
• Track rolling average by category per month.

Response Guidelines#

Positive reviews (4-5 stars):

• Thank by name, reference a specific detail from their stay.
• Invite them to return, mention loyalty program if applicable.
• Keep under 80 words.

Negative reviews (1-3 stars):

• Acknowledge the issue specifically — never generic.
• State what action was taken or what has changed.
• Offer to continue the conversation offline (email/phone).
• Keep professional. Never argue or blame the guest.
• Response within 24 hours, ideally 12.

Trend Analysis#

When 3+ reviews mention the same issue within 30 days:

1. Log as a systemic issue.
2. Create a maintenance or training ticket.
3. Report to department head with review excerpts.
4. Track resolution and monitor for recurrence.

Food & Beverage#

Coordination Points#

• Breakfast service: Confirm headcount from overnight occupancy + external reservations. Adjust buffet quantities if occupancy swings >20% from forecast.
• Room service: Track average delivery time (target: <30 minutes). Flag items frequently out of stock.
• Restaurant reservations: Cross-reference with in-house guest list. Prioritize loyalty tier guests for peak slots.
• Minibar: Reconcile consumption logs from housekeeping with billing. Restock within same-day housekeeping cycle.
• Banquet/event F&B: Confirm BEO (Banquet Event Order) details 72h before event. Final headcount lock 48h before.

Inventory Thresholds#

• Set par levels for perishables based on 3-day rolling average consumption.
• Trigger reorder when stock falls below 1.5× daily usage for perishables, 1-week supply for non-perishables.
• Log waste daily. Flag items with >15% waste rate for menu review.

Event & Conference Room Management#

Booking Workflow#

1. Inquiry: Capture event type, date(s), expected attendance, AV/tech needs, F&B requirements, budget range.
2. Proposal: Room options with layout capacity (theater, classroom, U-shape, banquet), rate, and included services.
3. Contract: Confirm dates, cancellation terms, payment schedule, attrition clause (typically 80% of guaranteed rooms).
4. BEO Distribution: Finalize Banquet Event Order and distribute to all departments (F&B, AV, housekeeping, front desk, security) 72h before event.
5. Day-of Execution: Pre-event walkthrough with organizer. Assign event coordinator as single point of contact.
6. Post-Event: Collect organizer feedback. Reconcile actuals vs. contract. Send invoice within 48h.

Room Turnaround#

• Allow minimum 60 minutes between events for reset.
• Track setup/teardown times by layout type to improve scheduling accuracy.
• Maintain equipment checklist: projectors, screens, microphones, whiteboards, podiums, extension cords.

Staff Scheduling#

Shift Planning#

• Build schedules 2 weeks in advance. Publish 1 week before effective date.
• Staff-to-room ratios (adjust per property):
  • Front desk: 1 agent per 50 occupied rooms per shift
  • Housekeeping: 1 housekeeper per 14-16 rooms per shift
  • Maintenance: 1 technician per 75 rooms (minimum 1 on duty 24/7)
  • F&B: Based on covers forecast per outlet

Coverage Rules#

• No single-person coverage on front desk during check-in peak (typically 14:00-18:00) or checkout peak (07:00-11:00).
• Overnight shift requires minimum 1 front desk + 1 security.
• Flag scheduling conflicts: overtime approaching legal limits, insufficient rest between shifts (minimum 10h gap).

Shift Swap Protocol#

1. Employee initiates swap request with proposed replacement.
2. System checks: replacement is qualified for the role, no overtime violation, no rest-period violation.
3. Manager approves or rejects within 24h.
4. Both employees receive confirmation.

Inventory Management#

Linen Par Levels#

Maintain 3× par (one in room, one in laundry, one on shelf):

• Bed sheets, pillowcases, duvet covers per room type
• Bath towels, hand towels, washcloths, bath mats
• Pool towels (seasonal adjustment)

Track: laundry turnaround time, loss/damage rate, replacement cycle (average lifespan per item type).

Guest Amenities#

• Standard amenity kit per room type (toiletries, slippers, robe for suites, etc.)
• Replenish from housekeeping cart stock. Reorder when cart stock falls below 2-day supply.
• Track consumption per room-night for cost-per-occupied-room calculations.

Minibar#

• Standard stocking list per room category.
• Reconcile daily via housekeeping logs.
• Flag items with <10% consumption rate for removal from standard stock.
• Auto-restock sold items within same-day turndown or next-day clean.

Loyalty Program#

Maintain per-guest record:

• Total nights (rolling 12 months and lifetime)
• Total spend (room revenue, F&B, spa, other)
• Current tier and points balance
• Benefits unlocked (late checkout, upgrade eligibility, welcome amenity, lounge access)
